Challenge
At ToysReloved, we give pre-owned toys a second life. But verifying, grading, and photographing used items is complex. When I joined, the operation was hitting a bottleneck — spending ~30 minutes per product, dominated by manual processes. To scale, we needed to slash Handling Time by more than 50% without losing grading accuracy.
Role
As Product Designer & Strategist, I combined digital tracking with physical observation on the warehouse floor. I ran interviews, shadowing sessions, heuristic evaluations and path analysis to identify friction — then led the design strategy across grading, handling, photography, and storage streams.
Solution
I advocated for separating the process into distinct phases: grading, handling, photography, and storage. The solution introduced AI recognition for toys, EAN scanners, digital checklists adapted per category, industrial cameras with fixed lenses for automated photography, and a redesigned UI with dashboards and global navigation across all phases.
